What is CAC and what should it include?
CAC (Customer Acquisition Cost) = Total Sales & Marketing Spend ÷ Number of New Customers Acquired. It should include all costs directly related to acquiring customers: marketing salaries and agency fees, ad spend, content creation, events, sales team salaries and commissions, SDR costs, CRM and sales tools, and any other costs that would not exist if you were not trying to acquire new customers.
CAC benchmarks depend entirely on CLV. The key metric is the CLV:CAC ratio (target 3:1 or higher) and CAC Payback Period (target 12–18 months). For enterprise SaaS with $50K+ ACV, CACs of $10,000–$30,000 can be justified. For SMB SaaS with $5K ACV, CAC should be under $2,000. The absolute number matters less than the ratio to CLV.
The most effective CAC reduction strategies are: improving lead quality through better ICP targeting (reduces sales cycle and improves win rates); investing in SEO and content marketing (lower CAC than paid channels at scale); building a referral program (customer referrals typically have 30–50% lower CAC); improving sales process efficiency (better qualification, shorter cycles); and investing in product-led growth (self-serve reduces sales costs).
Both are important. Blended CAC gives you the overall health of your go-to-market economics. Channel-specific CAC reveals which channels are most efficient and where to invest marginal budget. Typically, organic channels (SEO, referral, word-of-mouth) have the lowest CAC but are hardest to scale quickly. Paid channels have higher but more controllable CAC. ABM often has the highest CAC but also the highest CLV.
